Changing a storage layouts looks simple on a plan: shift the warehouse racking, add a run of industrial shelving, widen an aisle, job done. But most layout projects don’t fail because the drawing was “wrong” : they fail because the drawing didn’t include the day-to-day reality your team deals with.
Your shop floor staff see the invisible problems: the corner that always clogs up at 10am, the shelf that’s technically accessible but a nightmare when you’re carrying awkward stock, the bin location that forces five extra steps every pick, the spot where condensation makes packaging go soft. If you want storage design that actually improves flow (and not just looks tidy), you need a short, structured interview before you move anything.
Below is a practical interview script: 10 questions you can ask in 15–30 minutes per person. Use it with pickers, goods-in, dispatch, supervisors, maintenance : anyone who touches storage daily.
How to run the interview (so you get honest answers)
Before the questions, set it up properly:
- Do it on the floor, not in a meeting room. Walk the routes as they talk.
- Keep it blame-free. You’re mapping friction, not auditing performance.
- Ask for specifics. “Where exactly?” and “When does it happen?” beat general complaints.
- Speak to a mix of roles and shifts. Day shift issues can be totally different to late shift.
- Capture quotes and locations. Write down the aisle / bay / zone, not just the theme.
A simple note format that works:

1) “Talk me through your shift: what do you do most often, and where do you spend time walking?”
This is your baseline. It stops you redesigning for the “ideal process” and forces the layout to match reality.
Listen for:
- The top 3 tasks (pick, replenish, kit, label, pack, load, count)
- Repeated trips to the same points (wrap, labels, pallets, returns)
- Work that’s supposed to be occasional but is actually daily
Follow-ups:
- “If we tracked your steps for a day, where would the map go bright red?”
- “What’s the one trip you make that feels pointless?”

2) “Where do bottlenecks happen : and what time of day do they start?”
Most bottlenecks are predictable. They’re just not written down.
Listen for:

- Congestion caused by picking and replenishment happening in the same space
Follow-ups:
- “Is it always busy, or only during deliveries / end-of-day dispatch?”
- “If we stood here at peak time, what would we see?”

Sometimes the fix is as simple as moving high-frequency SKUs nearer to dispatch. Other times you need a layout change: wider aisles, separate pedestrian routes, or different warehouse racking orientation.
3) “Which items are the hardest to store properly : and why?”
Awkward stock drives awkward behaviour: items left on the floor, leaned against uprights, stacked too high, or shoved into the nearest gap. That’s how damage and near-misses start.
Listen for:
- Long items (extrusions, pipes, timber)
- Bulky but light items (empty containers, packaging)
- Fragile packaging (cartons that crush, moisture-sensitive goods)
- Mixed-size SKUs that never fit the same shelf twice

- “What do people do when there’s no ‘right’ place to put it?”
- “If you had a magic wand, how would you store this instead?”

4) “Which locations are avoided : because they’re slow, unsafe, or just a pain?”

5) “Where do errors happen (mis-picks, missing stock, ‘it was here yesterday’) : and what causes them?”
People are usually honest about error patterns if you’re not looking to blame. Errors are nearly always a system/layout issue.
Listen for:
- Similar-looking SKUs stored too close together
- Labels facing the wrong way; locations not visible from the aisle
- Overfilled pick faces that spill into the next location
- “Temporary” overflow that becomes permanent

- “Does it happen in one zone more than others?”

If staff say, “We always mix these two up,” that’s a storage design clue: separate them, add dividers, increase pick-face size, or change the flow so the picker approaches from the same direction every time.
6) “What gets damaged : and where does it happen?”
Damage isn’t just cost; it’s a sign the layout is fighting the work.
Listen for:
- Crushed cartons near tight turns
- Pallet racking impacts near staging or end-of-aisle
- Product scuffs from overhanging shelves or sharp edges
- Condensation/damp affecting packaging near doors or chillers

- “Is it forklifts, trolleys, people carrying awkward items… or all of it?”
- “Does it happen during put-away, replenishment, or picking?”
Good practice prompts:
- Add end-of-aisle protection and clear staging zones
- Keep turning circles realistic for your equipment
- Use corrosion-resistant finishes where moisture is a factor
- Make sure shelving load ratings match what’s actually being stored
7) “If you could change one thing to make the job safer, what would it be?”
This question surfaces risks people have normalised. You’ll hear about the unofficial workarounds: climbing, reaching, squeezing past, lifting awkwardly.
Listen for:
- Manual handling hotspots (heavy items too low/high/far)
- Aisles shared by pedestrians and MHE with no clear separation
- Trips caused by overflow stock or packaging waste
- Fire exits / extinguishers / panels that get blocked “temporarily”

8) “What slows you down that management might not notice?”
This is where you uncover the time thieves: tiny things repeated hundreds of times.

- Waiting for an aisle to clear
- Searching for a ladder, cage, wrap, scanner, printer labels
- Replenishment not triggered early enough, causing stop-start picking
- Put-away locations too far from goods-in
Follow-ups:
- “What do you regularly go looking for?”
- “When you’re under pressure, what part of the layout makes it worse?”
- “What would you move closer if you were in charge?”

These answers help you place “support” storage (consumables, tools, returns bins) where it reduces steps : without cluttering prime pick areas.
9) “What changes with seasonality, promotions, or big deliveries : and how does the current layout cope?”
A layout that only works on an average day isn’t a working layout. You want a system that flexes.
Listen for:
- Peak periods where bulk storage expands into picking space
- Overflow pallets parked in walkways
- Temporary bays that become permanent
- Promotions that create high-volume single-SKU surges
Follow-ups:
- “Where does overflow go when it gets busy?”
- “What gets moved out of the way : and what does that break?”

- A zone that must stay together (kitting, serial tracking, quarantines)

Once you’ve done 6–10 interviews, patterns will jump out. Convert them into three lists:
- Quick wins (1–2 weeks): relabel, move top 20 SKUs, create a dedicated returns zone
- Layout changes (project): re-orient racking, widen aisles, split inbound/outbound routes
- Storage equipment changes: different bay sizes, dividers, mesh decks, corrosion-resistant finishes, dedicated long-item storage
